A maintenance worker with thirty years on the job is retiring in eight months. You already know that the day he leaves, part of your plant will run less smoothly, without anyone being able to say exactly why. That is where the question gets concrete: how do you document plant procedures so that knowledge does not walk out with him? The answer comes down to a detail most companies miss. The real knowledge is not found in a procedures binder. It lives in the operator’s hands, on the floor, while he works.

Why procedures written at a desk do not hold up

The scene is familiar. Management asks a seasoned operator to “put his procedures in writing” before he leaves. He gets a Word template, one afternoon, and everyone crosses their fingers. A few weeks later, a six-page document comes back. Technically, the procedure is there. In practice, it is almost useless.

It is not the operator’s fault. It is the method’s fault. Research on industrial knowledge transfer estimates that up to 70% of critical operational knowledge is tacit, meaning undocumented and hard to put into words. The operator who tunes a machine “by ear” cannot write down which sound he reacts to. He hears it, he corrects it, he moves on. Ask him to describe it at a desk and he will tell you: “well, you just feel it.” This is not a lack of goodwill. It is the very nature of expertise.

The result: documentation efforts run this way almost always fail. Departing operators are short on time and are not used to writing complete procedures. The documents they produce turn out incomplete, sometimes inaccurate, often too generic to be usable on the floor. You end up with a tidy library of files nobody opens, because the new employee quickly realizes they do not describe what actually happens at the machine.

What the desk procedure always leaves out

A procedure written from memory, sitting at a desk, describes the ideal sequence. The one from the manufacturer’s manual. But a plant never runs under ideal conditions. Raw material varies from one batch to the next. Equipment ages. The evening shift does not face the same constraints as the day shift. The seasoned operator knows these gaps by heart and compensates for them without even thinking about it.

That is exactly what disappears. The desk document captures the “what” (the steps) but misses the “why” and the “how you know.” Why slow the line down when the humidity rises? How do you tell that a bearing is about to fail three days before it fails? Those judgments are written down nowhere. They live in one person’s head. And when that person walks out the door for the last time, they leave with her.

Documenting plant procedures by capturing knowledge on the floor

The fundamental difference is the setting. An operator’s knowledge is not captured in a meeting room. It reveals itself at his workstation, when the machine is running and the real conditions are present. That is the moment when the tacit gesture becomes visible again, the one no questionnaire ever surfaces.

What management really wants is not a transcript of the steps. It is what hides between the steps. That quick glance at the pressure gauge, that hand laid on the housing to feel the vibration, that half-second hesitation before launching a cycle. These are the micro-decisions that separate a compliant batch from a reject, and they are exactly the ones a seasoned operator never thinks to write down, because in his eyes, “it is just normal.”

Knowledge becomes recoverable the moment the operator acts, not the moment you ask him to remember. On the floor, an explanation that would never have come out on a form comes out on its own, because the situation draws it out. “So, why are you waiting before you start?” “Ah, because if I start too fast with the machine cold, it jams at the third station.” That sentence sleeps in no manual. It sleeps in a reflex. Going to get it in the right place, at the right moment, is where the whole exercise succeeds or fails, and it is also where most in-house attempts stall.

From observation to the procedure the next shift will actually use

Capturing knowledge on the floor is only the first half of the work. The other half is turning it into something usable. A raw observation is worth nothing if it stays in a notebook. Documenting plant procedures means taking exactly that step: structuring the knowledge into clear work sequences, identified checkpoints and concrete visual cues to spot a problem before it becomes a breakdown.

The test is simple. A good plant procedure is one that an evening-shift employee can open, follow and apply without having to text his supervisor at 10 p.m. If the document still needs a phone call to be understood, then some tacit knowledge is still left outside. The goal is not to produce paperwork. The goal is for the next generation to be self-sufficient and for quality to stay stable, no matter who is on the floor that night.

A common mistake is trying to document everything at the same time. A plant is hundreds of gestures, settings and pieces of knowledge. Trying to capture it all in one shot is a guarantee of finishing nothing. The right question is not “what do we document?” but “what hurts the most if it leaves tomorrow?”

That is the role of mapping your critical knowledge. Before writing a single line, you need to know where the knowledge that exists in only one or two heads is concentrated. The station held by a single person for fifteen years. The setting only one worker has mastered. The recurring breakdown only the old mechanic knows how to diagnose. These pockets of concentrated knowledge are what expose the plant, and they are the ones that deserve to be tackled first. Documenting then stops being an administrative chore and becomes a business decision: you protect first what would cost the most to lose.

This prioritization matters all the more because the window is closing. According to Retraite Québec and labour-market demographics, roughly 1.2 million Quebecers of retirement age will keep outnumbering younger workers through 2031. In the manufacturing sector, the shortage of qualified staff remains the main obstacle to business growth. Every unprepared departure carries away knowledge that took years to build. The time to capture it is now, while the person is still there.

Captured knowledge: a company asset instead of a bet on one person

There is a mental shift to make. As long as the knowledge lives only in one operator’s head, the plant does not truly own it. It rents it, for as long as the person stays. The day that knowledge is captured on the ground, validated and structured, it becomes an asset that belongs to the company. It no longer depends on a presence, a state of health, a mood or a departure date.

This shift has concrete effects that go beyond mere continuity. A new hire becomes productive faster because she learns on something solid, which eases the pressure tied to onboarding new plant employees during a labour shortage. Quality varies less from one shift to the next because everyone works from the same baseline. And the supervisor sleeps better, because the next departure no longer leaves him stranded. Documenting plant procedures, done right, is not about producing binders. It is about turning a vulnerability into lasting property.
